If all these elements are planned at a level above the individual automation project, what a company has is a more holistic approach to investing in and scaling automation across the enterprise. It has the ability to manage automation at a total organization level and a solid foundation for every new opportunity in intelligent automation to get traction and succeed. It has an operating model—a management framework that sits below the level of overall strategic goals for automation and above the level of managing the detailed work of supporting particular business operations and solving particular operational challenges. Think of the operating model as the essential link from strategic intent to execution. It shines a light on all the areas that must be well managed for an organization to claim an automation edge and shares decisions made within each of these areas.

One way to think of it is that organizations that are venturing into the space of automation, AI, and digitization need to progress through three steps: study, strategize, and solve. The first part, study, is the automation opportunity finding we discussed in Chapter 4—the analytics-based approach that identifies the art of possibility to guide automation investments. The last part, solve, is the creation of the specific solutions identified. But in between is a critical strategize part. This consists of creating the road map. It often involves brainstorming and design thinking workshops to ensure that solutions will map to the company’s capabilities and business objectives. And it involves creating an operating model.

An operating model is vital because it translates an automation strategy into a robust framework within which individual business solutions can be efficiently planned and coordinated. It takes what could otherwise be a chaotic environment and makes it clear and discussable by an organization’s top leadership, line managers, and many operational teams. A well-established operating model:

Provides the means by which the automation strategy is translated into operating results

Provides a clear, consensus-driven guide for the delivery of solutions

Ensures faster revenue growth and higher operating margins

In short, how an automation initiative starts matters. An organization will succeed better in the end with all its automation efforts if it has an execution plan that is well aligned with a high-level vision for enterprise competitiveness. But as it starts, so should it continue: an operating model also needs to be a living model, constantly subjected to scrutiny, and revised in light of new developments.
